The Context Layer

Why most AI systems fail long before the model becomes the problem.

Most of the conversation around AI is still happening in the wrong place.

People want to talk about the model. Which one is best. Which one is cheaper. Which one writes better. Which one reasons better. Whether the system should be agentic, multimodal, autonomous, or wrapped in some new piece of software that promises to make all of this feel simpler than it is.

That is understandable. Models are easy to point at. They are visible. They demo well. They create the impression that the hard part is choosing the right engine and turning it on.

In practice, that is almost never the hard part.

The hard part is context.

Or more specifically, the hard part is that most organizations do not have a usable context layer at all.

They have information. Usually too much of it. They have notes in the CRM, comments in Slack, half-finished docs, old decks, isolated spreadsheets, private instincts, tribal knowledge, and the kind of hard-won understanding that lives in people's heads for years without ever settling into a system. What they do not have is a way to make that knowledge coherent, structured, and available to the right system at the right time.

That difference matters more than most people realize.

You can give a model access to the surface area of a business and still end up with something dumb.

Ask it to prep you for a customer call and it will do a respectable impression of intelligence. It will pull the account name, summarize the open opportunity, repeat the last meeting notes, maybe notice a few patterns in activity. On paper, it looks useful.

But it does not know the buyer's CFO left six weeks ago and the new one is trying to kill every non-essential initiative. It does not know the rep already tried the ROI angle and the prospect hated it. It does not know the customer is a chronic maybe, or that a pricing change in the market quietly altered the dynamics of the deal, or that the last meaningful signal came from an offhand comment in a Slack thread that never made it into the CRM because no one had time.

The same thing happens outside sales. A marketing system can see campaign performance, conversion rates, and channel spend, but it does not know the reason a message is landing is because one person on the team has spent ten years developing a feel for the brand that has never been written down in a way a system can use. An accounting system can track revenue, margin, and cash timing, but it does not know that one large customer always pays late, or that a certain kind of deal looks healthy on paper and turns ugly after implementation, because that knowledge lives in the judgment of the people who have seen it happen before.

The model is not failing because it is unintelligent. It is failing because it is working with the wrong map.

This is the part of the AI conversation that still feels strangely underdeveloped to me. People talk as if knowledge inside an organization is already clean, available, and ready to be used, waiting only for a better interface. It is not. Most of it is fragmented. Some of it is missing. A lot of it is trapped in language that only makes sense within a specific team, or within the head of a particular operator who has learned, over time, which details matter and which ones do not.

The context layer is the thing that sits between that mess and a system that can actually be trusted.

I do not mean a bigger knowledge base. I do not mean dumping every document into a vector store and calling it strategy. I mean the actual architecture of relevance. What should this system know. What should it ignore. What should persist. What should decay. What belongs to one workflow but not another. What needs to be interpreted before it can be passed along. What should remain human, no matter how good the model gets.

Those questions are not secondary. They are the work.

In fact, I think they are rapidly becoming the whole game.

The companies that get real value from AI will not be the ones with the flashiest model demos. They will be the ones that build a serious context layer around how the business actually operates. Not in theory. In practice. How decisions get made. What language the team uses. Which patterns repeat. What the brand sounds like. What exceptions matter. What the organization has learned the hard way but never properly wrote down.

That is the material a useful system is made from.

Without it, you get something that looks impressive from a distance and becomes irritating the second you try to rely on it.

This is also why so many internal AI tools feel like toys. They can summarize. They can paraphrase. They can generate. They can sometimes impress you in the first five minutes. But the longer you spend with them, the more you realize they are operating one level above the real work. They can see the artifacts of a business, but not the business itself.

You can feel this almost immediately once you look for it. A marketing lead asks for help writing a launch narrative and gets something polished that misses the brand entirely. A finance team asks for forecasting help and gets something mathematically tidy that ignores the informal realities of how deals slip, expand, or quietly die. An operations leader asks for a recommendation and gets an answer that makes sense in the software but not in the actual organization.

That gap is where trust breaks.

Trust does not come from sounding smart. Plenty of systems already sound smart. Trust comes from knowing what matters. It comes from context that survives contact with reality.

A good system does not just tell you what happened. It understands why that thing matters here, with these people, under these conditions. It knows when a detail is incidental and when it changes the whole situation. It knows enough about the world it is operating in to avoid the confident, polished nonsense that makes so many AI outputs feel vaguely unusable even when they are technically related to the task.

That kind of trust does not come from a prompt.

It comes from design.

It comes from someone deciding, carefully, how knowledge should move through an organization. What should be structured. What should be remembered. What should be permissioned. What should be reviewed before it becomes action. What should never leave the local context where it originated.

In other words, it comes from judgment.

This is one reason I suspect the next valuable class of builders will not be defined purely by technical skill. The people who matter will be the ones who understand how organizations actually work. The ones who can look at a company and see not just the tools it uses, but the hidden logic underneath them. The language. The handoffs. The missing context between teams. The difference between the documented process and the real one.

They will be the people who can capture the essence of a brand or a business that has existed for twenty years and translate it into something a system can actually use. Not flatten it into generic guidelines. Not reduce it to a style sheet. Capture the real thing. The tone. The standards. The exceptions. The instincts. The reasons certain decisions get made and others do not. That is the kind of context that does not just power workflows. It creates systems that feel like they belong inside the organization using them.

That knowledge has always had value. What is changing is that it can now be turned into systems.

If you know how to do that well, you are not just operating a business. You are building the conditions under which the business can think.

That sounds more abstract than I mean it to. The practical version is simple. A useful AI system needs to know more than facts. It needs to know what those facts mean in context. And most organizations are still nowhere near prepared to provide that in a disciplined way.

They have not built the connective tissue. They have not translated judgment into structure. They have not decided what their systems should remember, what they should forget, and what they are not qualified to decide on their own.

So they end up blaming the model.

Sometimes the model deserves it. Usually the problem started much earlier.

The more I work around this, the less interested I become in claims about raw model capability in isolation. Capability matters. Of course it does. But the systems that will actually matter are not the ones that can do the most in a vacuum. They are the ones that can work inside the messy, bounded, highly specific reality of a real organization.

That requires context.

Which means it requires architecture.

And architecture, at least in this case, is just a serious word for judgment made durable.

That is the opportunity as I see it. Not just better AI. Better ways of capturing what an organization knows, what it values, how it sounds, where it draws boundaries, and how it moves information between people who each hold part of the picture.

That is true in sales, but it is just as true in marketing, finance, operations, support, and leadership. Every function carries part of the map. The companies that learn how to structure those pieces without stripping them of meaning are the ones that will build systems people actually trust.

Until that layer exists, most AI systems will continue to disappoint in the same predictable way. They will be good enough to create momentum and shallow enough to break trust.

And until that changes, the companies that figure out context first are going to look a lot smarter than the ones still shopping for magic.
